Keep the Uncertainty in the Project Story

A project retrospective can make a decision seem inevitable once everyone knows how it turned out. But at the time, there may have been two plausible paths—and a question the team couldn’t yet answer.

A more useful project story preserves that moment: what was known, what mattered, what remained uncertain, and what might have changed the choice. That gives future teammates context to judge whether the same decision still fits, rather than copying its conclusion without its conditions.

This isn’t a case for documenting every doubt. It’s a small act of story editing: keep the uncertainty that shaped the decision. A trustworthy account doesn’t erase the fog; it shows where the team was standing in it.
