Consultation Without Making Every Decision a Vote
Consultation should improve a decision, not leave everyone guessing who gets to make it.
For a cross-functional project, agree on a decision brief before the first major trade-off:
- Who owns the decision?
- Which affected teams must be consulted—and by when?
- What happens if their advice conflicts?
- Which consequences require broader approval?
The owner then explains what input changed the choice, what trade-off remains, and who is accountable for the result. This keeps consultation meaningful without requiring consensus on every detail. If the decision affects rights, safety, or commitments outside the owner’s agreed authority, the brief should say who else must approve it.
Clear ownership is not permission to ignore people. It is a promise to hear relevant input and make the final responsibility visible.
