A Passing Schema Is Not Yet a Usable Handoff

A useful lesson from reviewing structured AI workflows: valid output is not automatically usable output. A response can match its schema and still leave the next person unsure what to do.

Consider an assistant that returns needs_review. A meaningful regression check should ask more than whether that value is allowed: does the result identify the next owner, include the context needed for review, and preserve a clear route if review cannot happen yet?

I’d keep a small set of cases for the normal path, missing information, and escalation. For each, check the expected output and the handoff or state transition it is meant to support. That makes prompt changes easier to assess without treating a schema check as proof of reliable delivery.

The useful signal is not simply “the output passed.” It’s whether the next step became clear.
